Hakone Without a Car: A 2-Day Route from Yumoto to Lake Ashi, Without Backtracking

Hakone’s classic loop links Hakone-Yumoto, Gora, Owakudani and Lake Ashi, but luggage and the return bus are what usually decide whether it fits into one day. The full circuit is realistic if you reach Hakone-Yumoto in the morning, get your bag checked in, and the ropeway and pirate ship are running. If you arrive around midday, finish in Gora or Kowakudani and save the lake for another trip. Hakone Tozan Bus changes its timetable on October 1, 2026, so anyone travelling from October onward should rework the final bus leg against the new schedule.

Can Hakone Carry Service deliver to your ryokan?

Same-day online reservations close at 11:30 a.m.; bags must reach the counter by noon. The service delivers only to participating accommodations, and its partner list is date-specific. Check the list for your stay date before relying on delivery.

Keep valuables, medication, chargers and fragile items with you. Traffic, severe weather or service changes can delay delivery. If you miss the cutoff, use a Hakone-Yumoto locker or shorten your route instead of taking a large case onto the ropeway.

A one-night itinerary, paced around the connections

At Hakone-Yumoto, sort out your luggage before boarding the mountain train. If you cannot reach the delivery counter by noon, switch to station storage or a shorter outing. At Gora, check both ropeway sections before committing to the lake. A long lunch can leave you with only one bus that works for your dinner booking. Before boarding the pirate ship, check the road-bus schedule too: not every bus from Motohakone and Hakone-machi follows the same route.

The boat is part of the route, not just a lake detour: it connects Togendai with both Motohakone and Hakone-machi, so you can cross from the ropeway side without doubling back by road. Choose your landing port around the next stop. Motohakone is the closer side for Hakone Shrine; Hakone-machi is handy for the checkpoint and the old Tokaido route. From either port, check the bus destination before boarding—some services return via Kowakien and Miyanoshita, while others use Hakone Shindo.

For a day trip, keep the loop to Gora, Owakudani and Lake Ashi, then take a bus from the port that fits your onward plan. If bathing is the main reason for coming, a Yumoto stroll and one day-use bath are a better use of the day than chasing every connection. The Hakone Freepass covers the listed Hakone transport, including the sightseeing cruise, but not the Izu-Hakone Bus. Its two-day adult price in September 2026 is ¥7,100 from Shinjuku or ¥6,000 from Odawara.

Romancecar requires a separate limited-express supplement. On selected days, the reserved-seat Ashinoko Liner runs between Odawara or Yumoto and the lake; its ¥500 adult ticket is also extra. Check the operating calendar and bus timetable before choosing either service.

Plan the second morning backwards from the return-luggage collection window. With the return service, your accommodation must accept the bag by 10 am, and the earliest collection at Hakone-Yumoto is 1:30 pm. If you need to catch a Shinkansen or limited express around midday, taking your luggage down yourself is usually more practical. Whether properties such as Setsugetsuka or Ten-yu are on the partner list depends on the service’s current listing; an older copy is not a guarantee.

If you are leaving from Odawara, checking out and heading downhill is simpler. If you need to collect a bag at Hakone-Yumoto before changing trains, include the walk and waiting time in your schedule instead of counting only the train journey.

The full loop suits an early arrival, normal service on every leg and a traveller comfortable with possible bus delays. If you reach Hakone-Yumoto close to noon, check the ropeway status after arriving in Gora, have lunch nearby, and stay in the area. You can visit Lake Ashi the next day if it fits. There is no need to turn the lake and Owakudani into a race against dinner or the last bus; leaving one area for a future visit is often the more workable plan.

Pick your overnight base by the last leg

Return to Yumoto after the loop: Yoshiike Ryokan

Yoshiike Ryokan is about a seven-minute walk from Hakone-Yumoto Station. Its six on-site hot-spring sources have a combined maximum output of about 720 litres per minute, and the property says guest-room baths can also use the spring water. Room types include standard rooms and rooms with semi-open-air or open-air baths; not every room has a private outdoor bath. The open-air baths use a circulating system, while the ryokan describes the supply method for its other baths separately in its hot-spring information. Staying in Yumoto keeps the return from the lake straightforward and makes next-day luggage collection or onward travel easier. If transport is disrupted on day one, recalculate the bus leg from wherever you are.

End the ropeway day in Gora: Tokinoyu Setsugetsuka

Tokinoyu Setsugetsuka is beside Gora Station, making it a useful base if you arrive later or leave Lake Ashi off day one. The indoor bath in the large public bath uses Gora Onsen; the outdoor bath and three private open-air baths use Owakudani-Gora Onsen. The private baths are free and do not take reservations—use them when available, for about 40 minutes. Guest rooms all have hinoki cypress baths, but the room information identifies those as hot-water baths, not natural hot springs. Dinner is served in two seatings, and guests choose a restaurant after arrival, so do not plan to reach the ryokan only after the last ropeway connection.

Stay in for the evening at Hakone Kowakien Ten-yu

All 150 rooms at Hakone Kowakien Ten-yu have an open-air bath supplied with natural hot-spring water. Rooms face either the ravine or the outer rim of the mountains, so the outlook depends on the room. A complimentary shuttle from Gora Station takes about 10 minutes. Local buses from Odawara or Hakone-Yumoto also stop at Ten-yu. This base works if you shorten day one to Gora and Kowakudani instead of looping back from the lake. Check your meal plan and late-arrival arrangements in advance; your arrival time may affect whether you can have dinner.

Use your day-two exit to choose among the three: Yumoto if you will return towards Odawara, Setsugetsuka if you want to stay around Gora the next morning, or Ten-yu if you plan to remain at the property. Aim to be back by 6 pm to settle in before dinner, with breakfast around 7:30–8:30 am. To use return luggage delivery, check out and hand over your bag by 10 am, then collect it at Hakone-Yumoto after 1:30 pm. For two adults with one regular-size piece each, one-way delivery costs ¥3,000 total; using it both ways costs ¥6,000, excluding transport and accommodation.

Reroute in this order on the day

Check Hakone’s live status for the ropeway, pirate ship and buses before leaving, then check again at Sounzan or Togendai. If the ropeway is suspended, confirm which section is closed, where replacement buses board and whether Owakudani remains accessible. Then choose between returning to Gora and taking a road bus.

If the pirate ship is not running, stay near the port. If bus connections fail, return to your accommodation instead of crossing the lake to reach another port.

For return luggage delivery, leave the bag at the ryokan by 10 am and collect it at Hakone-Yumoto from 1:30 pm. Travellers leaving Hakone in the morning are generally poor candidates for this return service.
